AI adoption begins with the work, not the model.

Useful AI adoption starts with a valuable workflow, a named owner and an evaluation plan. Model selection comes after the work is understood.

The fastest way to waste an AI investment is to begin with a model and search for somewhere to put it. Useful adoption starts with work that matters.

AI conversations often jump from possibility to procurement. Teams compare models, licences and feature lists before they have described the workflow, the decision or the standard of quality. A pilot then produces an impressive demonstration that no operating owner can safely absorb.

The better sequence is less theatrical: understand the work, identify where judgement or effort creates friction, define acceptable outcomes, and only then decide whether AI is the right intervention.

Start with a workflow worth improving

A good candidate has a clear user, a repeated process and an outcome the organisation can measure. It may involve synthesis, classification, drafting, retrieval or decision support. The point is not that the task looks “AI-shaped”. The point is that improving it creates meaningful value.

Document the current path before redesigning it. Where does information enter? Which decisions require expertise? What exceptions occur? What must a human verify? This prevents automation from making a weak process faster without making it better.

Define the boundary of responsibility

AI outputs are not self-accounting. Someone must own the use case, the source material, the evaluation method and the response when performance falls outside tolerance.

The NIST AI Risk Management Framework organises responsible practice around governing, mapping, measuring and managing risk. Its practical value is the reminder that AI is a socio-technical system: performance depends on people, process, data and context as well as the model.

Evaluate the system, not the demo

A polished sample says little about sustained performance. Evaluation should use representative work, including difficult cases. Teams need to define what “good” means, which errors are tolerable, when human review is mandatory and how drift will be detected.

Business value also needs a baseline. Time saved is useful only if quality remains acceptable and the saved capacity is used well. Revenue impact needs a credible comparison, not an optimistic attribution.

Adoption changes the work

Microsoft’s 2025 Work Trend Index reported that leaders expect teams to redesign business processes with AI, not merely add tools to existing jobs. That distinction matters. Sustainable adoption changes roles, review points, skills and decision rights.

If the new workflow is unclear, people will either avoid the system or use it in ways the organisation cannot see. Training should therefore teach judgement and escalation, not only interface steps.

A practical adoption gate

  • Is the workflow valuable enough to improve?
  • Do we have representative inputs and a defensible quality standard?
  • Is a named owner accountable for outcome and risk?
  • Can we compare performance with the current baseline?
  • Are human review and exception paths explicit?
  • Can the organisation operate, monitor and retire the system?

Model choice matters. It simply matters later than most AI programmes assume.
